## What it does

Bring store hours, staff skills and free time. Map each shift to key roles, flag gaps and plan training and backup cover.

## What you give it

- Store hours, role needs, availability and existing cash/key policies
- Paid and volunteer training status and no-show history

## What you get

- Role-by-shift coverage matrix
- Retail onboarding checkpoints and a staffing-gap review process

## Example: what goes in and what comes out

### What goes in

- Your store hours by day and part of day
- The roles each shift needs, such as cashier, sorter, floor and shift lead
- Your paid and volunteer roster, with who is trained for each role
- Your no-show history (optional)
- Your cash and keyholder rules (optional)

### What comes out

- **Floor role matrix**: A grid of each shift against the roles it needs, showing which roles are filled and which are open.
- **Minimum paid staff rule**: A plain rule that every shift has a paid keyholder who answers for cash and keys.
- **Retail onboarding track**: Steps from shadow shift to unsupervised shifts, with sign-off checkpoints for register, grading and safety.
- **Shift schedule template**: A schedule that flags any shift with enough people but no trained cashier or keyholder.
- **No-show and gap report**: Missed and late shifts by day and role, with a fix for gaps that repeat.

## Use it when

- You run a resale or thrift store with paid staff and volunteers, and keep finding shifts with no cover, such as Saturdays.
- A shift looks full on paper but has no trained cashier or keyholder.
- New volunteers need register, grading and safety training before they work alone.
- No-shows keep leaving gaps, or your mix of paid and volunteer hours feels off.

## Skip it when

- You are staffing a single one-off event, such as a pop-up sale: a simple sign-up sheet is enough.
- You need to hire someone, set pay or sort out wage rules: use an HR adviser or your nonprofit HR policy, then come back to plan shifts.
- You want to recruit, screen or thank volunteers: build that process first with a volunteer coordinator or a volunteer program plan.
- You want to set cash handling, opening or closing rules for the store: write those store rules first, then use this plan to staff them.

## How to use it

1. Gather your store hours, the roles each shift needs, your roster with training, and your cash and keyholder rules.
2. Paste the skill into Claude, ChatGPT or Gemini, then paste your facts. No code, files or paid tools are needed.
3. The skill points to three related skills from its source (nonprofit-retail-store-operations, nonprofit-hr and nonprofit-volunteer-management). They are not part of this item. Give your own store rules, HR policy and volunteer plan in their place.
4. The skill's paid-to-volunteer ratio (for example 1 paid person per 4 to 6 volunteer shift-hours) is an illustration, not a benchmark. Set your own target.
5. Ask for the role matrix first. Check that each shift has a trained cashier and a paid keyholder.
6. Ask for the onboarding track and a plan for no-shows, such as cross-training.
7. Fix any item marked missing. Then check pay and volunteer rules with your HR contact before you use the schedule. Confirm that no volunteer shift covers work a paid role should do, since that can break wage-and-hour rules.
8. Next, share the schedule with shift leads, and review the no-show and gap report each quarter.

### Before you start
Use the material below to do this job. If facts or tool access are missing, explain what you can finish and what must wait.

**What you need** (use your own material or the linked skill):
- **A document** (yours): a finished document, such as a Word file, a PDF or a page of notes.

**Makes it better (optional):**
- **The policy** (yours): the written policy or rules, with the date they start.

How to start:
1. **Look first.** Use what they've already attached, pasted or put in their about-me note. In a coding assistant with file access, look in the project too for these by name.
2. **Check what's missing.** Look for a document, the policy. They can attach files, paste the details, or share a file path your assistant can read. Ask only for missing facts that change the result. If they ask you to start with what they have, complete the parts you can and mark the gaps.
3. **Do the job.** Follow the skill below with the facts and tools you have. Mark each gap with `MISSING:` where it belongs and never invent a fact to fill it.

### When to Use This Skill

Use this skill to design or fix the staffing layer specific to running a resale storefront: building
shift schedules that blend paid staff and volunteers, writing retail-specific training (register/POS,
grading, customer service, loss prevention), and designing floor roles (cashier, sorter, greeter,
floor merchandiser, shift lead). Typical triggers: "we can't cover Saturday shifts," "train new
volunteers on the register," "design our floor role structure," "our paid-to-volunteer ratio feels
off," "build an onboarding checklist for new store staff."

**Boundary:** this skill is the retail-floor scheduling/training/role-design layer only. General
nonprofit hiring, compensation benchmarking, personnel policy, employee handbooks, and FLSA
classification are `nonprofit-hr` — use that skill to actually hire or set pay/classification for a
retail position, then bring the resulting employee into this skill's scheduling and training system.
General volunteer program design (recruitment funnels, screening, onboarding process, recognition
events, retention diagnosis) is `nonprofit-volunteer-management` — use that skill to build the
volunteer pipeline feeding the store, then use this skill to schedule and train volunteers once
they're in the door. This skill sits on top of both: it is specifically about coordinating paid staff
and volunteers together on a retail floor.

> Note from AI Blocks: `nonprofit-retail-store-operations`, `nonprofit-hr` and
> `nonprofit-volunteer-management` are not part of this copy. Work from the store hours by
> day-part, the roles each shift needs, the roster with training status, and the cash and
> keyholder rules the user gives you. If the store-operations, HR or volunteer policies are
> missing, mark each one `MISSING:` and write any staffing rule that depends on it as a draft
> for the user to confirm with their store manager or HR contact.

### Core Framework: The Blended Staffing Model

A resale store's core staffing challenge is that it runs on two different labor pools with different
constraints, motivations, and reliability profiles, covering the same shifts:

1. **Paid staff** — store manager, assistant manager, and often a small core of paid cashiers/
sorters providing schedule reliability and accountability (cash handling, key-holding, opening/
   closing per `nonprofit-retail-store-operations`).
2. **Volunteers** — filling the majority of shift-hours in many resale operations, with more variable
availability and turnover, recruited and onboarded through `nonprofit-volunteer-management`.

Design every schedule and role around a **minimum paid-staff-per-shift rule** (e.g., at least one
keyholder/cash-accountable paid staff member on every shift) so volunteer no-shows never leave a
shift without anyone accountable for cash and keys — this single rule prevents the most common
retail-staffing failure in thrift operations.

### Standard Terminology

- **Keyholder**: staff/senior volunteer authorized to open/close and access safe/cash — should
always be a paid, vetted role given cash-handling exposure, not a rotating volunteer assignment.
- **Floor role matrix**: a table mapping each shift to required role coverage (e.g., 1 cashier, 1
sorter/pricer, 1 floor/greeter, 1 keyholder) used to build schedules and identify gaps, showing
which minimum required roles are filled and which desired-but-optional roles remain open.
- **Shift lead**: a designated person per shift (paid or senior trained volunteer) responsible for
floor decisions and volunteer supervision during that shift, distinct from the store manager who
  isn't present every shift.
- **Retail onboarding track**: the specific first-shift-to-independent training sequence for a new
store staff/volunteer (register, grading basics, customer service, safety) — distinct from general
volunteer orientation, which covers organizational mission/policy rather than register mechanics.
- **Paid-to-volunteer ratio**: the store's staffing-model target (e.g., 1 paid staff per 4-6 volunteer
shift-hours) used to plan hiring and recruitment targets jointly with `nonprofit-hr` and
  `nonprofit-volunteer-management`.

### Step-by-Step: Building the Retail Staffing System

1. **Build the floor role matrix** per shift/day-part (weekday morning vs. Saturday, which is
typically the highest-traffic and hardest-to-staff shift in thrift retail) listing minimum
   required roles and headcount.
2. **Set the minimum-paid-staff-per-shift rule** explicitly, tied to cash-handling and key-access
controls defined in `nonprofit-retail-store-operations` — never schedule a shift with zero
   accountable keyholder present.
3. **Set the target paid-to-volunteer ratio** for the store and feed the volunteer-hours gap to
`nonprofit-volunteer-management`'s recruitment funnel and any paid-hire gap to `nonprofit-hr`'s
hiring process — this skill defines the target ratio and shift structure; the actual recruiting
and hiring execution lives in those two skills.
4. **Design the retail-specific onboarding track**: shadow shift, register/POS certification
checkpoint, grading-basics walkthrough, safety/loss-prevention briefing, and a defined date at
which a new volunteer/staffer is cleared to work an unsupervised shift.
5. **Assign a shift lead to every shift**, with clear escalation authority (customer complaints,
safety issues, discrepancy reporting) distinct from the store manager's role.
6. **Build the schedule using availability plus role-matrix constraints**, not just headcount —
a schedule with enough bodies but no cashier-certified person is still a gap.
7. **Track no-show and late-cancellation rates by shift and role**, and address chronic gaps (often
the same day-part repeatedly) with either a recruitment push, an incentive adjustment, or a paid-
staff schedule change rather than repeatedly scrambling last-minute.
8. **Cross-train across roles** (cashier ↔ sorter ↔ floor) so the schedule has flex capacity to
absorb a single no-show without falling below minimum role coverage.
9. **Review the paid-to-volunteer ratio and role matrix quarterly** against actual store traffic and
sales volume, adjusting as the store's hours or footprint change.

### Standard Deliverables

- Floor role matrix by shift/day-part
- Minimum-paid-staff-per-shift policy
- Retail onboarding/training track with certification checkpoints
- Shift schedule template with role coverage flagging
- No-show/gap tracking report by shift and role

### Common Failure Modes

- **No minimum-keyholder rule**, leaving a shift with volunteers only and no one accountable for
cash/keys when a paid staffer calls out.
- **Volunteer onboarding treated as identical to general orientation**, skipping register/POS and
grading training that's specific to the retail floor, producing errors and slow service.
- **Scheduling by headcount only**, filling a shift with bodies but no cashier-certified or
  keyholder-qualified person present.
- **No cross-training**, so a single no-show in a specialized role (e.g., the only trained cashier)
  collapses shift coverage.
- **Chronic gap shifts (often Saturdays) never addressed structurally**, relying on repeated last-
minute scrambling instead of a recruitment or incentive fix.
- **Paid-to-volunteer ratio never reviewed**, so staffing model drifts out of sync with actual store
traffic as hours or footprint change.

### Practitioner vs. Advisor Framing

- **As a store manager**, build the floor role matrix before touching the schedule software — most
"we can't cover shifts" complaints are actually role-matrix gaps (missing a qualified cashier or
keyholder), not raw headcount shortages, and the fix is training/cross-training, not just
  recruiting more warm bodies.
- **As a consultant advising a resale operation on staffing**, resist treating this as a pure
volunteer-recruitment problem and routing it entirely to `nonprofit-volunteer-management` — first
check whether the minimum-paid-staff rule and role matrix are even defined; a store without those
will keep feeling short-staffed no matter how many volunteers are recruited.
