What it does
To-do lists grow and nothing ever comes off. The weekly report nobody reads, the channel that brought two customers last year, the meeting that exists because it always has. Peter Drucker's public question cuts through: if we were not already doing this, would we start it today? If not, stop. This prompt asks that question of every item on your list, with a reason tied to the results you said matter most. It sorts the stops into now, with notice, and after replacing, and for each item that needs notice it names who tells whom, by when, in one sentence. It adds up the hours or money freed from your costs and matches them to the results that matter, because stopping is only useful if the time lands somewhere.
You give it
- Everything you do, one line each, with the time or money it takes
- The one to three results that matter most this year
- Who each item serves (advised)
- What each item brings in, if known (optional)
You get
- Each item answered: would we start it today, and why
- Stops sorted into now, with notice, and after replacing
- Who tells whom, by when, with the sentence to use
- The freed time or money and where it goes
Use it when
- Your team is busy all week and the important work never starts.
- You are planning next quarter and want to clear the deck before adding anything.
- You know something should go but nobody wants to be the one to say it.
How to use it

- Write the results that matter most in one line each.
- Read THE QUESTION column and argue with any answer. Then run again with your corrections.
