What it does
A profit report can look fine while cash runs short. The usual cause is cost that never reaches the product: freight and duty booked as one lump, shipping and fees mixed with product cost, and ad spend that hides how first orders really pay back. So the margin you think you have is higher than the one you earn. The steps fix this in order. First each lump invoice is spread across the products on a stated basis, giving true landed cost per unit. Then every cost line is sorted into cost of goods or expense by one rule, and the sort is scored out of 100. Next it builds the monthly P&L, then splits it into first-time and returning buyers, and scores acquisition health out of 100. Last it sets up a daily margin sheet. It does not pause. Bring the invoices and exports up front.

- Your question (optional)
You get
- Landed cost per unit with every layer shown, margin per unit and a late-cost checklist
- Every cost line sorted into cost of goods or expense, with gross margin and a score out of 100
- A monthly P&L in dollars, percent of sales and per order, with the line to fix first
- A first-time and a returning P&L, and an acquisition health score out of 100
- A daily margin sheet with returns set aside each day and checked against the month
Use it when
- Your profit report looks fine but cash is tight, and you do not trust the margin it shows.
- You import stock in shipments and cannot say what freight and duty add to each product.
- You want to know whether your first orders pay for themselves or only your repeat buyers make money.
Steps
- Landed cost allocator: Paste freight, duty and supplier invoices. Get the true landed cost per unit for each product.
- Product cost category organizer: Paste your cost lines. Get each sorted into COGS or expense, with the rule used, scored out of 100.
- Store profit and loss builder: Give it your sales and costs. Get a four-bucket P&L with targets and the line to fix first.
- New and returning P&L splitter: Paste your monthly P&L and order tags. Get one P&L for first-time and one for returning customers, scored.
- Daily contribution margin tracker: Give it daily sales, costs and ad spend. Get a daily contribution margin sheet with a returns accrual.
How to use it
- Download the handoff pack. It's a zip with HANDOFF.md and every skill file this workflow uses.
- Give the folder to Claude (in Claude Code, or as files in a Claude Project) and say "Follow HANDOFF.md".
- Gather the invoices and exports first. Tell it your sales model, such as own stock, dropship or 3PL, and who pays shipping.
- Say what profit you aim for, so the P&L can work back to the margin you need.
- Check each number it shows against your books before you rely on the next step.
