What it does
A single profit and loss hides a common problem. Returning customers are cheap to serve and carry no ad cost, so they can cover for new customers who lose money. In the source's example, first-time customers went from a $20,000 profit a month to a $70,000 loss while the overall P&L still showed a profit. Returning customers covered it, and nobody noticed that winning new customers had stopped paying. This skill splits every P&L line by the first-time or returning tag on the order. It puts all ad spend on the first-time P&L, because ads buy new customers. It splits shared costs by a rule you state. The bottom line of the first-time P&L is your real acquisition result. A first-time loss that grows month on month means older customers are hiding acquisition decay. It also says how a first-time loss might be funded.
You give it
- Your P&L lines for one month, with cost of goods and delivery split out
- Orders tagged first-time or returning
- Earlier months, if you have them (optional)
- How you want shared costs, such as software and team, split
- Your results (optional)
You get
- A first-time customer P&L with its profit contribution
- A returning customer P&L with its profit contribution
- Who is subsidising whom, and the monthly trend
- A score out of 100 for acquisition health
Use it when
- Your overall P&L is positive but cash feels tight.
- Ad spend is rising and you suspect new customers cost more than they bring.
- You want to know how much of your profit comes from customers you already have.
How to use it
- Start a chat with the skill. Open it if you added it to your AI, or copy it and paste it in.
- Paste the month's P&L and attach the order list with first-time and returning tags.
- Say how shared costs should be split, and keep that rule the same each month.
- Read the first-time bottom line first. Then check the trend against earlier months.
- Run it again monthly and save each result.
