What it does
A hard choice has no fact that settles it. So the team argues, the loudest voice wins, and a few people go along while still doubting. The decision is made, but nobody is sure it will hold, and the same debate returns a week later. The steps give the choice a proper hearing and a proper ending. The council gives its call, its strongest dissent and what would change its mind. You then write the call as a dated plan with an owner for each step. The next step tries to break that plan. Last it writes each doubt down fairly, names who decides any real clash and drafts the note that closes the debate with a review date.
You give it
- The decision, the options and what a good outcome looks like
- Hard limits, such as money, time or values
- Who disagrees and why, in a line each (optional)
- Your brand file or business facts (optional)
- Brand brain (optional)
- Views from great minds (optional)
You get
- The council's recommended decision and its strongest dissent
- What would change the call, and the first three steps
- A list of ways your plan could fail, with a change for each
- A short team note with the owner, the signal, the review date and each doubt on record
Use it when
- You face a real choice with a cost to getting it wrong.
- The team is split and the same argument keeps coming back.
- You are the boss and disagree with a call the team wants to make.
Steps
- Advisory council: Ask a hard question. Get several great minds arguing it, then a brief you can act on.
- Failure-first plan check: Paste a plan. Get a list of the ways it could fail, and the changes that avoid them.
- Team decision announcement writer: Paste a decision and who disagrees. Get the dissent on record, who decides and a note that commits the team.
How to use it
- Download the handoff pack. It's a zip with HANDOFF.md and every skill file this workflow uses.
- Give the folder to Claude (in Claude Code, or as files in a Claude Project) and say "Follow HANDOFF.md".
- Describe the decision, the options and what is at stake. Name the minds you want, or let it pick.
- When it pauses, turn the brief's decision and first three steps into a dated plan with an owner for each step.
- Add each person's real view before the last step, so the note records what they said.
