What it does
One-on-ones slide into status updates because nobody prepared. The manager arrives with a list of their own, the win from last week is forgotten, the problem that showed up twice is never raised because it is awkward, and the question "what could I do better?" is asked once and never acted on. This agent prepares you every Monday. It sets up a meeting rhythm and a go-to question for each person once, then each week reads your notes, carries open items forward, marks the stuck ones, finds one real win and the exact words to praise it, and plans a hard conversation only when a problem has shown up two weeks running. The agenda opens with the person's items. The hard point sits after them, shaped so it lands. Your notes about people stay in files only you read.
You give it
- Last week's notes from each one-on-one and anything you noticed, per person
- Each person's name, job, time in it and current work
- Their objectives or key results this quarter (advised)
- A yes if you want a status update for your own manager (optional)
- The person files, once they exist
You get
- A one-page agenda per person, their items first
- One specific win per person and the exact praise
- Open items carried forward, with stuck ones marked
- A planned hard conversation only where a problem repeated
- Patterns stuck across the team, which may be yours to fix
- A one-page status update for your manager, when asked
Use it when
- You manage three or more people and your one-on-ones have become status meetings.
- You keep forgetting to praise the thing that went well last week.
- A problem has come up twice and you are not sure how to raise it.
How to use it
- Start a chat with the agent. In Claude Code, add it as a skill or save it in .claude/agents, then ask it to prepare this week.
- Keep your one-on-one notes in one private folder, one file per person, or paste them in the chat.
- On the first run, give each person's job and how new they are. It sets up the rhythm and the go-to question.
- Read each agenda before the meeting. Change what does not fit. Hold the meeting yourself.
- After the week, add your notes. Run it again next Monday.
