What it does
Most project reviews fail before the meeting starts. People are tired, they want to move on and they do not want to reopen an old argument. Ed Catmull's account of Pixar's reviews says much of the value comes from the preparing. It forces each person to think before they speak. This workflow builds that preparation. It picks a format that differs from your last one, since people learn to game a repeated format. It asks for two short lists, because honesty is easier when good and bad sit side by side. It sets numbers beside the lists, and treats the numbers as one way of seeing, not as the answer. Then it writes an agenda that asks what caused something and never whose fault it was, sets aside time for old hurts, and ends with the lessons as rules the next team can check.
You give it
- The project, its dates and the people by role
- The format of your last review and any records you keep (optional)
- After the prep, each person's two lists and the numbers
- After the meeting, what was said and decided
You get
- A prep plan with a fresh format, a two-list form, numbers to pull and who will hear the lessons
- Themes from the lists with counts, contested items shown side by side and each theme beside your numbers
- A timed agenda with wording rules, facilitator lines, a slot for old hurts and questions for the next project
- Each lesson written as a rule with its root cause, ready to check next time
Use it when
- A project has just ended, well or badly, and you want the team to learn without blame.
- Your last review turned into polite thanks or an argument.
- You want the lessons to reach people who were not on the project.
Steps
- Project review prep planner: Name a finished project. Get prep: a fresh format, a two-list form, numbers to pull and who hears the lessons.
- Review lists sorter: Paste everyone's do-again and never-again lists. Get themes, who raised them and what your numbers show.
- Blame-free review agenda writer: Paste your review themes. Get a timed agenda with no-blame wording rules, a slot for old hurts and next-time questions.
- Lessons learned principle writer: Describe a mistake and what happened. Get the root cause and a rule you can check next time.
