What it does
Each ad platform takes credit for the sale. Add up their reports and you get more sales than you had. Buyers tell a different story when you ask them where they first heard of you. Moving budget by platform reports alone rewards the channels that grab credit, not the ones that find new buyers. The steps put the two views side by side, then act on them. First it sorts survey answers into channels and compares each channel's share of spend, platform sales and answers. It picks one small budget move to test. The second step ranks where the next dollar goes and grades the evidence behind each channel. It pauses while you make the move and leave it for eight weeks, then asks for spend, responses and customers by channel for each month. The last step finds channels whose results are falling, why, and what to refresh.
You give it
- Checkout survey answers, with how many orders answered
- Spend and platform-reported sales by channel for a closed date range
- New-customer revenue by channel and any test results (optional)
- After the pause, spend, responses and customers by channel for each month, including earlier months
- Spreadsheet (optional)
- Your question (optional)
You get
- Channels sorted by their share of spend, platform sales and buyer answers
- A trust score for your numbers and one small budget move to test
- A ranking of where the next ten thousand dollars goes, with the evidence graded
- A table of fading channels with causes, small refreshes and one channel to try
Use it when
- Platform reports add up to more sales than your store shows.
- Your checkout survey says one thing and your ad reports say another.
- A channel that worked is slipping and you want to know if it is wearing out.
Steps
- Post-purchase survey reader: Give survey answers and channel spend. Get over-credited channels, budget moves and a trust score out of 100.
- Marketing budget allocation planner: Give it spend and new-customer returns by channel. Get where the next $10,000 goes and a test plan.
- Marketing channel performance review: Paste your results by channel over time. Get which channels are fading, why, and what to refresh or try next.
How to use it

- Give the folder to Claude (in Claude Code, or as files in a Claude Project) and say "Follow HANDOFF.md".
- Give it survey answers as they were written. It sorts them into channels.
- Make only the budget move it picks and leave it for eight weeks.
- When it pauses, export monthly numbers by channel, with earlier months too.
