What it does
When something does far better or worse than normal, the usual explanation is a story that fits. Charlie Munger worked these out aloud and from both ends. He guessed the cause, asked what had to be true if it were right, and crossed out what the facts could not support. He also looked for four patterns that explain most extreme results. This workflow follows that method. It rules causes out by fact and tests the four patterns: one or two things pushed far, many factors adding up past a tipping point, steady excellence on many fronts, and a big wave. It checks the ranked causes through several fields and through the rewards behind the behaviour. It ends by sorting each cause into copy, adapt, skip or luck, with a small test for each idea you keep.
You give it
- The surprising result, with the numbers you have
- What is normal for comparison
- What you already believe about the cause (optional)
- A description of your own situation, size and what you can spend
You get
- The causes the facts rule out, and four to six likely causes ranked with a cheap test for each
- An answer from each field about the causes
- Whether pay and rewards explain the result
- Each cause sorted as copy, adapt, skip or luck, with a small test and a pass number for the ideas you keep
Use it when
- A store, product or person is doing far better than the rest and you want to know why.
- Something failed and the stories you hear do not add up.
- You want to copy a success and need to know which part actually drives it.
Steps
- Unexpected result investigation planner: Describe a result that surprised you. Get ranked likely causes, how to test each, and what the facts rule out.
- Decision thinking checklist: Paste a plan or problem. Get it checked through maths, engineering, biology, psychology and economics in turn.
- Incentive checker: Describe a team, plan or deal. Get who is rewarded for what, where it pulls the wrong way, and a fix.
- Campaign lessons reviewer: Paste why something worked. Get what carries over to your case, what was luck, and a small test of each idea.
How to use it
- Download the handoff pack. It's a zip with HANDOFF.md and every skill file this workflow uses.
- Give the folder to Claude (in Claude Code, or as files in a Claude Project) and say "Follow HANDOFF.md".
- Describe the result with numbers and a fair comparison. Say what you already believe about the cause.
- Run the first test it suggests before you copy anything.
