What it does
A new leader's first month sets the next year. The team watches every word for who is in and who is out. Most new leaders either announce a plan before they understand anything, or listen so long that nobody knows what they stand for. Either way, the first results agreement is made too late. This workflow walks the first weeks in order. It writes your first message: who you are, how you work, what you will not change yet, in the manner of Satya Nadella's first-day email. It plans the listening tour, one-to-one with each person, hearing them first. It reads whether the team is in peacetime or wartime, in Ben Horowitz's terms, because the right leadership style depends on which. Then it writes a results agreement with each person, in Stephen Covey's manner: the result, the guidelines, the resources, how it is measured and what follows.
You give it
- The team: who they are, their roles and how long they have been there
- What you were brought in to do and by whom
- What you know of the situation: numbers, morale, what happened before you
- Your own way of working
- Your notes (optional)
- Your results (optional)
- Audit report (optional)
You get
- A first message to the team in your own voice
- A listening tour plan with the questions for each person
- A read of whether the team is in peacetime or wartime, and what that changes
- A results agreement with each person
Use it when
- You start as manager of an existing team next week.
- You have bought or inherited a business and its people.
- You took over six months ago and it has not settled.
Steps
- New leader first message writer: Paste your background and team situation. Get a first-week message saying who you are and what happens next.
- Listening conversation planner: Describe a hard conversation. Get a plan to listen until they feel heard, then state your side and agree a next step.
- Wartime or peacetime check: Describe your company's position. Get a call on which mode you are in and how to lead in it.
- Work expectations agreement writer: Describe a job to hand off or a deal to settle. Get a one-page agreement on results, limits, help, review and consequences.

- Paste the team, your brief and what you know. It writes the first message and the listening tour.

- Read the situation call, then agree results with each person in the next one-to-one.
