What it does
Pilots do not trust memory before take-off. They use a checklist, because the errors that crash planes come when a skilled person is sure, busy or excited. Charlie Munger said the same tool belongs in any field where you decide under pressure, and that it works best when you also run problems forward and backward. This workflow builds that tool from your own record. It sorts your past cases by how they were decided, not only by how they ended, and names the causes that repeat. It turns them into a short list with pass lines. You then run it on a live decision, and later you bring back the result. It judges the call by its process, edits the list and writes practice cases so the habit stays sharp.
You give it
- The kind of decision you keep making
- Three or more past cases of yours, with what you chose and what happened
- Cases from other people in the same field (optional)
- Later, a live decision to run, and the result once it is known
You get
- A log of mistakes sorted by cause, with the repeat offenders
- A one-page checklist of twelve questions or fewer, each with a pass line, tested on your past cases
- A live decision answered item by item, with a call and a record
- An edited list, a version log and practice cases
Use it when
- You make the same kind of decision often, such as hiring, pricing or taking on clients.
- You keep paying for the same mistake in a different form.
- A team needs a shared list so that its decisions do not depend on who is in the room.
Steps
- Decision mistake collector: Name a decision you keep making. Get your past mistakes and others' logged by cause, and the repeat offenders.
- Decision checklist builder: Paste your mistake log. Get a one-page checklist of up to twelve questions, each with a pass or fail line.
- Decision checklist runner: Paste your checklist and a decision. Get each item answered with evidence, a pass, fail or unknown, and a clear call.
- Checklist review planner: Paste what happened after a decision. Get it judged by the process, not the result, plus checklist changes and practice cases.
How to use it
- Download the handoff pack. It's a zip with HANDOFF.md and every skill file this workflow uses.
- Give the folder to Claude (in Claude Code, or as files in a Claude Project) and say "Follow HANDOFF.md".
- Give the first two steps your honest past cases, including the ones you would rather forget. Then print the checklist.
- Use the list on your next real decision. When the result is known, bring the saved record back for the last step.
