What it does
Most problems with a made product start before the factory begins. The spec is vague, so each factory quotes for something different. The quote leaves out freight, duty and defects, so the margin is a surprise. The sample is waved through, and the bulk goods arrive worse. The steps close those gaps in order. The tech pack is the single spec every factory quotes against, with each vague word turned into a measure. The same pack is used to judge the factories, price the quotes, check the samples and brief the inspector. You do the real-world work at two pauses: sending the pack to factories and ordering samples, then approving one sample and placing the order. It does not replace seeing the product in your hands.
You give it
- Photos of the product from every angle, or a sample
- Materials, sizes, colors, finishes and packaging
- Quotes, order size, selling price and freight and duty costs (at the cost step)
- Photos and measures of the sample (at the sample step)
- Your purchase order and payment terms (at the last step)
You get
- A tech pack with six sections, measured limits and a fixed quote request to send to every factory
- A factory shortlist scored out of 100, with red flags, document checks and a backup plan
- The landed cost per sellable unit, your margin and a go or no-go
- A pass or fail on every tech pack line for the sample, and a go or hold on bulk
- An inspection brief with a pass, rework or reject rule, and a payment plan tied to the result
Use it when
- You are ordering a physical product from a factory for the first time and do not know what to ask for.
- You have quotes from three factories that all look different and cannot compare them.
- Production is finishing and you need to decide whether to pay the balance.
Steps
- Product tech pack writer: Give it your product photos and ideas. Get a factory-ready tech pack with exact measures.
- Supplier shortlist vetter: Give it your spec and factory answers. Get each scored out of 100, red flags and a pick.
- Landed cost calculator: Give it your quote and freight. Get cost per sellable unit and margin, scored out of 100.
- Sample approval gatekeeper: Give it a sample and your tech pack. Get line-by-line pass or fail, scored out of 100.
- Pre-shipment inspection brief writer: Give it your order and tech pack. Get an inspector's brief, a pass rule and payment release terms.
How to use it
- Download the handoff pack. It's a zip with HANDOFF.md and every skill file this workflow uses.
- Give the folder to Claude (in Claude Code, or as files in a Claude Project) and say "Follow HANDOFF.md".
- Attach your product photos and tell it what the photos do not show, such as materials and sizes.
- At the first pause, send the tech pack and the same quote request to your shortlisted factories, then order samples.
- At the second pause, approve one sample, place the order and keep that sample as your gold standard.
