What it does
Most buyers order a round number, or whatever the supplier's price break suggests. Big orders tie up cash and fill the shelf. Small ones cost more in freight and admin. Putting it all with one supplier is cheap until that supplier is late. The steps replace the round number with a sum. It forecasts your yearly demand from past sales. It then finds the order size where ordering cost and holding cost balance, and checks it against each price break. Last it splits that order across your suppliers for the lowest total cost, within each minimum order, and shows how risky it is to lean on one. The first step asks for sales history. The last step asks for the quote, minimum and lead time from each supplier.
You give it
- Past sales for the product, by week or month
- Your cost to place one order, such as freight, admin and checks
- Your cost to hold one unit for a year, or the cash and space it ties up
- Each supplier's price, price breaks, minimum order and lead time
You get
- A demand forecast with the method used and how far off it was
- The order size with the lowest total cost, with each price break compared
- How much to buy from each supplier, and what each choice costs in total
- A note on the risk of relying on one supplier
Use it when
- You buy stock in batches and pick the quantity by feel or by the supplier's price break.
- You have two or more suppliers for the same product and no rule for who gets what.
- A supplier offers a discount for a bigger order and you cannot tell if it pays.
Steps
- Demand forecast planner: Give it your past sales. Get a forecast, the best-fit method and a way to track how far off it is.
- Order quantity calculator: Give it demand, order cost and holding cost. Get the order size with the lowest total cost, with discounts compared.
- Supplier order splitter: Give it quotes, limits and demand. Get how much to order from each supplier for the lowest total cost.
How to use it
- Download the handoff pack. It's a zip with HANDOFF.md and every skill file this workflow uses.
- Give the folder to Claude (in Claude Code, or as files in a Claude Project) and say "Follow HANDOFF.md".
- Do one product at a time. The sums change with each product's price and demand.
- Give real supplier quotes. If a cost is missing it is marked, not guessed.
- Check the holding cost with your accountant if you are unsure. It moves the answer most.
