What it does
Most bad commitments fail one of four ways. You did not really understand the thing, it did not last, the people were not who they seemed, or you paid too much. Charlie Munger and Warren Buffett ran their choices through a sequence like this and said no or "too hard" to most of what came by. The few that passed, they backed heavily. This workflow puts any deal, hire or purchase through that sequence. Each filter is a separate skill with its own tests and facts. A fail at any point is a real answer, not something to argue away. It then flips the plan to find how it could fail, compares it with the best chances you saw lately, and writes the call. The price step is a method of analysis. It is not personal financial advice.
You give it
- What you are considering, in a few lines, and the years that matter
- What you have done, studied or read about the field
- Everything you know about the people involved and how they are paid
- What you would get over time and what it costs
- Your best alternative use of the same money or time (optional)
You get
- A map of what you know and don't, with a basket of in, learn first or pass
- A staying-power grade with the protection, the threat and the technology test
- A trust verdict on the people, with questions to ask others
- A value range, a walk-away price and the alternative to beat
- A yes, no or too-hard call, the size of the commitment and what would change it
Use it when
- You are about to sign a contract, hire a senior person or buy a business, tool or stake.
- Someone is pushing you to decide fast on something you only partly understand.
- You want a fixed way to say no, so you stop being talked into things.
Steps
- Circle of competence mapper: Describe a topic or decision. Get what you know, half know and don't, and a verdict: in, learn first or pass.
- Competitive advantage durability review: Describe what you may buy, join or back. Get what protects it for ten years, what could break it, and a grade.
- Working relationship trust review: Name the people behind a deal or hire. Get how able, honest and owner-minded they are, and what to verify.
- Price against value checker: Paste what you would get and what it costs. Get a value range, a walk-away price and the best alternative to beat.
- Failure-first plan check: Paste a plan. Get a list of the ways it could fail, and the changes that avoid them.
- Investment decision brief: Paste your four filter results. Get a yes, no or too-hard call, how big to go, and what would change it.
How to use it
- Download the handoff pack. It's a zip with HANDOFF.md and every skill file this workflow uses.
- Give the folder to Claude (in Claude Code, or as files in a Claude Project) and say "Follow HANDOFF.md".
- Answer the first step honestly. If it says pass, read the reason before you ask it to carry on.
- Bring the best chances you saw in the last year to the last step, so the call has something to compare with.
