What it does
Many small makers set production by feel. They make a lot after a stockout and too little before a rush. The mistake shows up late, as dead stock or empty shelves. The steps put numbers in the same order every month. First it reads your sales history and builds a forecast, and tests it on months it did not see. Then it checks that forecast against what you can make and marks the weeks that run over. It turns both into a make quantity for each week, with the near weeks fixed. Last it writes a monthly meeting agenda from the gaps, with an owner on each decision. The first step asks for past sales. The last step asks for the people and the day of your meeting.
You give it
- Past sales by product and by week or month, ideally two years
- What you can make in a week, in units, hours or people
- Stock on hand and orders already booked
- Who joins your monthly planning meeting (optional)
You get
- A forecast by period, the method chosen and how far off it was on held-back months
- A list of the weeks and steps where demand beats what you can make, with ways to close each gap
- A week-by-week make plan, with near weeks fixed and far weeks open
- A monthly meeting agenda, the gaps to settle and an owner for each decision
Use it when
- You make, bake, sew or pack your own products and set the batch by feel.
- A busy season is coming and you want to know which weeks you cannot keep up.
- Sales, the shop floor and the money side each hold a different number and never meet.
Steps
- Demand forecast planner: Give it your past sales. Get a forecast, the best-fit method and a way to track how far off it is.
- Production capacity checker: Give it demand and what you can make. Get your bottlenecks and a plan to close the gap.
- Production plan builder: Give it your sales forecast and capacity. Get a week-by-week plan of what to make and when.
- Monthly demand and supply meeting planner: Give it your forecast and capacity. Get a monthly meeting agenda, gap list and decisions that need an owner.
How to use it
- Download the handoff pack. It's a zip with HANDOFF.md and every skill file this workflow uses.
- Give the folder to Claude (in Claude Code, or as files in a Claude Project) and say "Follow HANDOFF.md".
- Paste your sales history first. Say if a past stockout or sale distorted a month, so the forecast does not copy it.
- Give your real weekly capacity. A guess here makes every plan after it wrong.
- Check the forecast and the gap list yourself before you act on the make plan.
