What it does
Slow decisions rarely come from hard choices. They come from not knowing what would settle it, how much evidence is enough and when the talking should stop. The loudest or most patient voice wins, and the team drifts. This workflow first sorts the choice by whether you can undo it. It then asks if your own numbers can settle it or if it needs a written judgment with the short-term math argued against it. It sets a bar for evidence, about 70 percent of what you wish you knew for most reversible choices, and compares the cost of being wrong with the cost of waiting. The last step records each person's doubt in one fair line, tests whether the clash is about facts or about aims, and writes the note that commits the team. The ideas come from Jeff Bezos's letters to shareholders.
You give it
- The choice, and who it touches
- The numbers and history you have
- What each person thinks and why, in a line or two
- Who owns the decision, and any deadline
You get
- The choice sorted as a one-way or two-way door
- A verdict on whether math or judgment settles it
- A weighted evidence bar, a decide-now or wait call and a date to stop collecting facts
- A note with each dissent on record, the commit lines and the review date
Use it when
- A decision has been argued in several meetings with no end.
- The team keeps asking for more data before it will act.
- Someone keeps reopening a call after it was made, or you disagree with a call as the boss.
Steps
- Reversible decision sorter: Paste a choice you're stuck on. Get it sorted as a one-way or two-way door, with the review it needs.
- Decision method planner: Paste a decision and your numbers. Get it sorted as math or judgment call, with the next step.
- Decision evidence checklist: Paste a decision and what you know. Get how much evidence is enough, what to get next and a date to decide.
- Team decision announcement writer: Paste a decision and who disagrees. Get the dissent on record, who decides and a note that commits the team.
How to use it
- Download the handoff pack. It's a zip with HANDOFF.md and every skill file this workflow uses.
- Give the folder to Claude (in Claude Code, or as files in a Claude Project) and say "Follow HANDOFF.md".
- Paste the choice, your numbers and what each person thinks. It works step by step.
- Send the team note. Act on the call and look again on the review date.
