What it does
Google can show a strong ROAS while sales stay flat. The usual reason is brand traffic: people who already knew your name and would have bought anyway. Shopping and Performance Max campaigns often pick up those searches and take the credit, so the blended number flatters the ads. Raising the budget on that number buys more of the same weak return. The first step works out the lowest ROAS and the highest cost per sale you can afford, from your price and margin. Then it pauses and asks you to export the last 30 days from Google Ads with campaigns, search terms and conversions, and mark which terms are your brand. The second step measures how much brand traffic lifts the headline number, finds true non-brand ROAS and lists the campaigns that leak brand terms. The third checks feed, tracking, structure, creative and bid maturity, compares ROAS with break-even and…
You give it
- Prices, product costs, shipping and fees, so margin can be worked out
- The last 30 days exported from Google Ads, with campaigns, search terms, spend and conversions
- Which search terms are your brand, including misspellings
- Your planned new spend (optional)
- Your brand file (optional)
You get
- Break-even ROAS and cost per sale for your margin, targets for any product with a different margin, and a score out of 100 on whether ads can pay
- Brand share of spend and conversions, true non-brand ROAS against break-even, and the campaigns leaking brand terms
- A split plan with exact-match negatives, a role and target per campaign and a separation score out of 100
- A pass, fail or unknown result for five gates, a score out of 100, a go or wait call and a safe step size
Use it when
- Google shows a good ROAS but sales are flat.
- You are thinking of raising the budget and want to know it is safe.
- Your Shopping or Performance Max campaigns seem to claim sales you would have made anyway.
Steps
- Break-even ROAS and CPA calculator: Give it price and margin. Get break-even ROAS and CPA for Meta or Google, and a score.
- Brand and non-brand splitter: Give it your campaigns and brand terms. Get the brand leaks, your true non-brand ROAS, a split plan and a score.
- Google Ads scaling readiness review: Give it your account facts. Get pass or fail on five gates and a score out of 100.
How to use it
- Download the handoff pack. It's a zip with HANDOFF.md and every skill file this workflow uses.
- Give the folder to Claude (in Claude Code, or as files in a Claude Project) and say "Follow HANDOFF.md".
- Give it order value, product cost and fees first. It will not guess your margin.
- When it pauses, export 30 days from Google Ads with search terms. Mark your brand terms.
- Read the non-brand ROAS before the go or wait call. If it is below break-even, fix that before spending more.
