What it does
Most hiring calls are made on a feeling after a chat. Each interviewer asks different questions, the notes say "good energy" and "not sure about fit", and the loudest voice in the debrief wins. The person hired is the one who interviewed best, which is a different skill from doing the job. This workflow makes every candidate face the same test. It plans the stages so none repeats another, gives each stage a scorecard with the questions and what a strong or weak answer sounds like, and adds a work sample from the real job. You run the interviews and fill in the scorecards. Then it compares the candidates on that evidence, marks any note that rests on feel or on something unrelated to the job, and drafts the offer call and the rejections. You make the hiring call.
You give it
- The role, its level and what the person must be able to do
- Who will interview and how much time you have
- After the interviews, every interviewer's scorecard notes
- Interview transcripts or recordings (optional)
- Transcript (optional)
You get
- An interview plan with stages, owners and what each stage checks
- A scorecard per stage and a work test with a scoring guide
- The candidates compared on evidence, with bias flags, for you to decide
- A reply drafted for every candidate, ready for you to send
Use it when
- You have four or more candidates for one role and the team disagrees about them.
- Your last hire interviewed well and struggled in the job.
- You want a process you can show a candidate who asks how the decision was made.
Steps
- Interview process planner: Name the role and level. Get the interview stages, who runs each one and what each stage checks.
- Interview scorecard builder: Give it your interview stages. Get scorecards, question banks, a phone screen script and a rating guide.
- Work sample test designer: Name the role. Get a work test, a scoring guide and fairness checks. You make the hiring call, not the AI.
- Fair candidate comparer: Paste interview notes or transcripts. Get candidates compared on evidence, with bias checks. You make the hiring call.
- Candidate message drafter: Say where the candidate is in your process. Get an email draft with one clear next step.
How to use it
- Download the handoff pack. It's a zip with HANDOFF.md and every skill file this workflow uses.
- Give the folder to Claude (in Claude Code, or as files in a Claude Project) and say "Follow HANDOFF.md".
- Paste the role and what it needs. It plans the stages, the scorecards and the work test.
- Run the interviews. Each interviewer fills in their scorecard before anyone discusses a candidate.
- Paste the scorecards back. It compares the candidates and drafts the replies. You decide, then send.
