What it does
Most hard feedback fails in one of two ways. It is so soft that the person never hears it, or it names the person's faults and they defend themselves instead of changing. Either way the behaviour stays the same and the relationship gets worse. This skill keeps the message on one behaviour and the result you want. It opens with praise that is true and specific, joins it to the change with the word "and", and states the problem plainly, in an example or an indirect way if the person is sensitive. If you share the blame, it puts your own mistake first. When you have real doubts about a plan, it turns them into numbered questions on cost, certainty, value and risk. It leaves the person a way to fix it without losing face.
You give it
- What went wrong, with one or two real examples
- Who needs to hear it and how they usually react
- The result you want (the behaviour you would like to see)
- Notes on what they do well (optional)
- Your notes (optional)
You get
- A draft message you can send or say
- The one behaviour it asks to change, in plain words
- A list of the true praise it used and where that came from
- A note on how you could save face for them
Use it when
- Someone keeps missing a standard and you have put off saying so.
- You must correct a senior person, a peer or someone who is easily hurt.
- You have doubts about someone's plan and want them to see the gaps themselves.
