What it does
Most criticism fails in one of two ways. It is so soft the person never hears it, or it points at their faults and they defend themselves. The behaviour stays and the relationship gets worse. Orders add to the damage, because people obey a brisk command once and then resent it. This workflow keeps the whole matter on one behaviour and one small fix. It checks first if the matter is worth raising, finds a fair reason for the behaviour and lists what the person does well. It writes a message that opens with true praise, joins it to the change with "and", owns your part and leaves a way out. It turns every order into a question or a request that shows their gain. After you speak, it plans how to notice and praise each step. The order comes from the fourth part of Dale Carnegie's How to Win…
You give it
- Who the person is and how you work together
- What keeps going wrong, with one or two real, dated examples
- The result you want instead
- What you honestly value in them (optional)
You get
- One behaviour written so anyone could watch it, with their likely reason and the smallest fix
- A message with true praise, the plain request and a way for them to save face
- The same message with every order turned into a question or request with their gain
- A plan to notice and praise each step in the right direction
Use it when
- Someone's work or conduct has slipped and you have put off saying so.
- You have asked for the same change more than once and nothing happened.
- You must correct a senior person, a peer or someone who takes things hard.
Steps
- Employee feedback writer: Describe what keeps going wrong and who does it. Get one watchable behaviour, their likely reason, true strengths and a small fix.
- Hard feedback message writer: Paste what went wrong and who needs to hear it. Get a message that changes the behaviour without making an enemy.
- Polite request editor: Paste a message full of orders. Get each turned into a question or request with their gain and an easy first step.
- Small win praise planner: Describe the change you want from someone. Get what counts as a win, the exact praise to give and when.
How to use it
- Download the handoff pack. It's a zip with HANDOFF.md and every skill file this workflow uses.
- Give the folder to Claude (in Claude Code, or as files in a Claude Project) and say "Follow HANDOFF.md".
- Describe the person, what keeps going wrong and the result you want. It works step by step and saves each result.
- Say or send the message. Then watch for the first small improvement and start the praise plan.
