What it does
Many one-on-ones turn into a status update that the manager runs and the other person sits through. The worrying signs stay in the person's head, the hard topics get squeezed out, and nothing is written down to check next time. This skill sets the meeting up so it belongs to the person who reports to you. It judges their experience at the task they do now, which sets how often you meet. It asks for an hour at least, near their work when you can, and has them write the outline and bring the numbers. The outline covers warning indicators, what happened since last time and nagging worries. It adds a hold file for items that can wait, and ends with written actions you check next time.

You get
- How often to meet, and how long
- A meeting outline they write, with the parts you require
- Rules for the meeting: questions, notes, the hold file
