What it does
Most roadmaps are lists of features with dates. Everyone commits to the dates, the features ship, and the number they were meant to move does not. Stakeholders ask for more features, because that is what the roadmap taught them to ask for. This workflow builds the roadmap from outcomes. It maps the opportunities under each outcome, the customer problems that, if solved, would move the number, in a tree you can see. It builds the roadmap as outcomes with the bets under each, in Marty Cagan's manner: the team owns the problem, not a feature list. It turns the next quarter into a plan: which bets, what each should move, how you will know. Then it writes the update stakeholders will read: the outcomes, the bets, what changed and why, in plain words.
You give it
- The outcomes the business needs this year, in numbers if you have them
- What you know about customers: research, tickets, feedback
- Your team's capacity for the quarter
- Your current roadmap, if you have one (optional)
- Customer words (optional)
- Audit report (optional)
- Your question (optional)
You get
- An opportunity tree: the customer problems under each outcome
- An outcome-based roadmap with bets under each outcome
- A quarter plan with the bets, what each should move and how you will know
- A roadmap update for stakeholders
Use it when
- Your roadmap has twenty features and no one can say what each is for.
- You ship on time and the numbers do not move.
- Stakeholders keep adding features and you need a way to say no with a reason.
Steps
- Opportunity solution tree builder: Give it the outcome you want. Get a tree of customer opportunities, solution ideas and the tests for each.
- Product outcome roadmap planner: Paste your list of features and dates. Get a short list of problems to solve, each with a result to measure.
- Quarterly roadmap builder: Give it your backlog and requests. Get a multi-quarter roadmap that balances build, improve and maintain, plus a not-doing list.
- Roadmap update writer: Give it your plans. Get a roadmap story, release notes or changelog written for executives, engineers or customers.
How to use it
- Download the handoff pack. It's a zip with HANDOFF.md and every skill file this workflow uses.
- Give the folder to Claude (in Claude Code, or as files in a Claude Project) and say "Follow HANDOFF.md".
- Paste the outcomes, what you know about customers and your capacity. It maps the opportunities and builds the roadmap.
- Read the quarter plan with the team. Change the bets you would not make.
- Read the update once as a stakeholder, then send it.
