What it does
Old rules often look pointless, and some are. Others hold up something you cannot see, such as a check that catches errors or a signal that tells customers you care. Cut one of those and the damage shows up months later, with no link back to the cause. The steps go from the rule's past to a safe test. First the rule is quoted as people state it, its first reason is found and the people it helps and costs today are listed. Next the rule is looked at as a job: what else does it do, and what would break without it. Then the change is followed through its reactions, including how people might game the new situation. The last step plans a trial you can undo, with a limit on what you can lose, a small owner and a date to drop it or go bigger.
You give it
- The rule, step or habit, worded the way people state it
- Who follows it and who it affects
- What you hope to gain by dropping it
- How much you can afford to lose in a trial
You get
- Where the rule came from, who gains and who pays today, and a keep, change or drop call
- A list of what the rule quietly does, priced as a range
- What dropping it would set off, and how people might game the change
- A small trial with a loss cap, an owner, a measure, a date and a drop rule
Use it when
- A team follows a rule and the only answer to why is "we always have".
- You want to cut a process or approval step to save time.
- You are about to automate something and have not checked what it also does.
Steps
- Rule origin tracer: Paste a rule or habit your team follows. Get where it came from, who it served and if it earns its place.
- Hidden value check: Paste a job, step or rule you want to cut or automate. Get what it quietly does besides the obvious task.
- Decision consequence planner: Paste a change you plan to make. Get what it causes, what that causes, and how much of the gain you keep.
- Long-shot bet planner: Describe an idea that might fail. Get a small test, a loss cap and a rule for dropping it.
How to use it
- Download the handoff pack. It's a zip with HANDOFF.md and every skill file this workflow uses.
- Give the folder to Claude (in Claude Code, or as files in a Claude Project) and say "Follow HANDOFF.md".
- Quote the rule exactly. If people word it differently, give each version.
- Ask the longest-serving person why it exists, and paste what they say.
- Choose a small area or team for the trial, not the whole company.
