Look at a hard decision from many sides before you make it
Describe a hard decision. Get the obvious questions settled, many fields checked, pressures and rewards tested, and the case against it.

What it does
A hard decision is usually seen through one lens, the one you or your adviser know best. That is how smart people miss a cost, a reaction or a plain fact outside their own field. The fix Charlie Munger taught is to carry the main ideas from several fields and run each problem through them in a fixed order, so no field is skipped because it did not come to mind. This workflow does that in seven steps. It settles the big obvious questions and does the sums on your target. It then checks the case through maths, engineering, biology, psychology and economics. Next come the quiet pressures on your own judgment, who is rewarded for what, and what happens after the first effect. It ends by asking what would guarantee failure and by writing the best case against you.
You give it
- The decision, the result you want and the date you must decide by
- Your reasons for it, in your own words
- The numbers you have, such as money, volumes and time (optional)
- Who is involved and how each is paid (optional)
You get
- The obvious questions settled, with the sums for your target and a smaller question left
- An answer from each field, with where they agree and clash
- The pressures bending your judgment, and who is rewarded for what
- The effects of the effects, the ways the plan could fail, and the best case against it
Use it when
- You face a costly or hard-to-undo decision and only one kind of expert has looked at it.
- A choice feels close and you want to know what you are missing before you commit.
- You are very sure about a plan and want to test it before you spend money on it.
Steps
- Simple decision checker: Describe a hard problem. Get the obvious questions settled, a rough target sum and a smaller problem left.
- Decision thinking checklist: Paste a plan or problem. Get it checked through maths, engineering, biology, psychology and economics in turn.
- Decision bias checker: Describe a decision you are about to make. Get the pressures bending your judgment, and a calmer version of the choice.
- Incentive checker: Describe a team, plan or deal. Get who is rewarded for what, where it pulls the wrong way, and a fix.
- Decision consequence planner: Paste a change you plan to make. Get what it causes, what that causes, and how much of the gain you keep.
- Failure-first plan check: Paste a plan. Get a list of the ways it could fail, and the changes that avoid them.
- Decision counterargument writer: Paste your plan or opinion. Get the best case against it, in the other side's words, and what would change your mind.
How to use it
- Download the handoff pack. It's a zip with HANDOFF.md and every skill file this workflow uses.
- Give the folder to Claude (in Claude Code, or as files in a Claude Project) and say "Follow HANDOFF.md".
- Describe the decision and give your reasons before you read any of its findings.
- Read the last step first. If a key argument is still open, wait before you act.
