What it does
When you are about to commit, the plan feels sensible. But several quiet pressures can push the same way at once: a reward for someone to say yes, a promise you already made, the crowd, the fear of losing what you have. Together they can turn good judgment to mush, and you won't feel it happen. This workflow checks the decision three ways. First, it separates your clear reasons from the pressures. Second, it looks at who gains from each outcome. Third, it starts from failure: what would guarantee it, and which standard mistakes in your field your plan makes. The ideas come from Charlie Munger's talk on the psychology of human misjudgment and his other writing on incentives and avoiding failure.
You give it
- The decision, and the date you must make it
- Your reasons for it, in your own words
- Who is involved, what each person gains and what you have already said or paid (optional)
- How each person or party is paid or rewarded
- What the plan depends on, such as money, people or one big customer (optional)
You get
- Your clear case, written before the pressure check
- The pressures at work, each tied to a fact in your situation, and a calmer version of the choice
- A table of who is rewarded for what, where it pulls the wrong way and a fix
- A list of ways the plan could fail, survival risks first, with a change for each
- The bet stated, and a set of attacks for the people you pick to argue against it
Use it when
- You are about to sign, hire, invest or launch and want the plan attacked before you commit.
- A deal feels urgent, and you want to know whether the urgency is real.
- Your team's pay or targets might be pulling people the wrong way and you can't tell.
Steps
- Decision bias checker: Describe a decision you are about to make. Get the pressures bending your judgment, and a calmer version of the choice.
- Incentive checker: Describe a team, plan or deal. Get who is rewarded for what, where it pulls the wrong way, and a fix.
- Failure-first plan check: Paste a plan. Get a list of the ways it could fail, and the changes that avoid them.
How to use it
- Download the handoff pack. It's a zip with HANDOFF.md and every skill file this workflow uses.
- Give the folder to Claude (in Claude Code, or as files in a Claude Project) and say "Follow HANDOFF.md".
- Describe the decision and your reasons. It works step by step and saves each result.
- Wait a day before you act on the calmer version, and give the attacks to the people you chose.
