What it does
Many strategies are a list of features and dates. Nobody has said what the business will not do, so every request gets added, and the plan cannot be tested because it names things to make, not results to reach. The steps go from position to proof. First one position is chosen and a list of things you will not do is written, with the activities that must fit together to carry it. Those activities are rewritten as three to five problems for named customers, each with a number that shows progress. The roadmap is then rebuilt from the end date, checked a second way and scored out of 100. The last step lists what would guarantee failure, checks the plan against each item and writes one change for every gap.
You give it
- What you offer and who you serve
- Your main rivals (optional)
- Your end date and the result you want by then
- Your current feature or task list with dates (optional)
- Competitors (optional)
You get
- One position, a list of what you will not do and the activities that must fit
- Three to five customer problems, each with a result you can measure and an owner
- The plan rebuilt from the end date, with a score out of 100
- A list of ways it could fail and one change for each gap
Use it when
- You list what you offer and keep adding to it.
- You have a roadmap of features and cannot say what it should change.
- You must show a board, partner or bank that the plan holds.
Steps
- Strategy trade-off planner: List what you offer and who you serve. Get a position, what you will not do and the activities that must fit.
- Product outcome roadmap planner: Paste your list of features and dates. Get a short list of problems to solve, each with a result to measure.
- Work-backwards plan checker: Paste your goal and plan. Get it rebuilt from the end date, checked a second way, with a score out of 100.
- Failure-first plan check: Paste a plan. Get a list of the ways it could fail, and the changes that avoid them.
How to use it
- Download the handoff pack. It's a zip with HANDOFF.md and every skill file this workflow uses.
- Give the folder to Claude (in Claude Code, or as files in a Claude Project) and say "Follow HANDOFF.md".
- State your end date and the result you want in plain numbers at the start. Step 3 needs both.
- Tell it about any commitment you cannot drop, so the not-do list stays honest.
- Read the failure list last and decide which changes to make before you share the roadmap.
